Custom AI Tool or Off the Shelf Software: Which Is Right for a Small Business?

By Tahar Ali | I build AI tools that help small businesses scale

Buy off the shelf software when your problem is common and an app already solves it well. Build a custom AI tool when the job is specific to how your business runs, or when you are paying for three apps and still copying things between them by hand.

That is the short answer. The longer one depends on numbers, so here they are.

Start with the off the shelf option

For a lot of small business problems, the cheapest honest answer is an app. Booking and reminders. Basic invoicing. Social scheduling. Email marketing. These are solved problems, and the apps that solve them cost tens of pounds a month.

If an app does 90 percent of what you need and you can live with the other 10, buy the app. I tell people this on calls all the time. Building something custom for a solved problem is spending money to feel modern.

Where off the shelf software starts to cost you

The trouble starts in the gaps between apps. Your enquiries arrive in one place, your diary is in another, your quotes are in a third, and someone in the business spends an hour a day copying between them.

Each subscription looks small. Add them up and many small businesses are paying a few hundred pounds a month for software, then paying again in the hours spent stitching it together. That second cost never appears on a bill, which is why nobody notices it.

The other cost is fit. Software built for everyone works the way the software company thinks a business works. If your process is different, you either change how you work to suit the tool or you live with the friction.

What a custom AI tool actually is

A custom tool is built around one job in your business. It connects the apps you already use, takes the repetitive part off you, and leaves you to check and approve.

An example. A tradesperson gets enquiries by email and web form. A custom tool reads each one, pulls out the job, drafts a quote from their price list, books a site visit slot from their diary, and sends it to them to approve. Nothing new to learn, no new app to log into. It sits between the things they already had.

The cost comparison

My custom builds are £2,500 to £8,000, fixed before we start, with running costs that are usually tens of pounds a month. Compare that with what you pay now.

If you are on £200 a month of overlapping subscriptions, that is £2,400 a year. If someone spends five hours a week copying between them, that is roughly 250 hours a year on top. A custom tool that replaces some of the subscriptions and most of the copying can pay for itself inside a year. One that replaces neither is a waste of money, however clever it is.

I go deeper on the numbers in how much a small business should pay for AI automation and what AI costs to run each month.

Questions that decide it

Is the problem common? If thousands of businesses have it, an app probably exists. Try it first.

Does the job cross several tools? If yes, the custom route usually wins, because no single app owns the whole job.

Who owns it? With an app, you rent. If the price rises or the company shuts, you start again. With a custom tool, the accounts and code should be in your name.

What happens when it breaks? Apps have support desks. A custom tool needs someone who understands it. Ask the builder what support costs before you start.

The middle route most people miss

You do not have to choose one or the other. Often the best answer is to keep the apps you like and build a small custom piece that joins them. The booking app stays. The accounting software stays. The custom part just stops anyone copying data between them.

That is usually the cheapest custom build, and often the one with the biggest return. If you are unsure where to start, what to automate first helps you find the job worth fixing.

Quick answers

Is a custom AI tool better than off the shelf software?

Only when the job is specific to your business or crosses several tools. For common problems an off the shelf app is usually cheaper and quicker. Try the app first.

How much does a custom AI tool cost for a small business?

My builds are £2,500 to £8,000, fixed before we start, plus running costs that are usually tens of pounds a month. Compare that with your current subscriptions plus the hours spent copying between them.

Do I own a custom AI tool once it is built?

You should. Insist that the accounts, code and data are in your name. That is one of the main advantages over renting software.

Can a custom tool work alongside my existing software?

Yes, and that is often the best use of one. Keep the apps you like and build the small piece that joins them together.
